How SNBD HOST Built Hermes Agent Bangladesh: A Local Solution for AI Hosting

Hermes Agent Bangladesh did not start as a product brief. It started as a problem that SNBD HOST's team kept hearing from customers: "How do I get an AI assistant for my business without paying in dollars and without needing a developer to set it up?"

This is the story of how we built Bangladesh's first managed AI agent hosting service.

The Problem We Kept Hearing

SNBD HOST has been hosting Bangladesh businesses since our founding. As AI tools became widely discussed in 2023–2024, more customers started asking about integrating AI into their operations — not as a tech project, but as a business tool.

The barriers we heard repeatedly:

  • "OpenAI is too expensive in BDT" — $20/month ChatGPT Plus fluctuates with the exchange rate. OpenAI API costs are even more unpredictable at scale.
  • "I don't want my customer data going to the US" — Bangladeshi businesses increasingly understand data sovereignty, especially in sectors like healthcare, finance, and e-commerce.
  • "I can't hire a developer just to add an AI bot" — Setting up a Telegram bot powered by GPT-4 requires API keys, webhook code, prompt engineering, and ongoing maintenance.
  • "The tools are too complicated" — Most AI tools are designed for developers in Silicon Valley, not for a clothing brand owner in Mirpur or a travel agency in Chittagong.

Why We Built It Ourselves

The obvious response to those complaints would be to resell access to an existing AI API — point customers at OpenAI or Anthropic and take a margin. We considered it. We decided against it.

Reselling a foreign API does not solve the core problems:

  • Data still leaves Bangladesh
  • Pricing still tracks USD
  • The technical complexity still exists — we would just be one layer in front of it
  • We would have no control over model quality, uptime, or pricing for our customers

Building our own managed stack meant we could solve all four problems simultaneously. It also meant the work was significant: choosing the right model architecture (Gemma), building the LiteLLM routing layer, deploying and managing Qdrant for vector memory, building the app integration adapters for Telegram and Discord, and creating a user experience that non-technical business owners could navigate.

Why Gemma?

We evaluated multiple open-weight models before building Hermes Agent Bangladesh on Google DeepMind's Gemma family. The deciding factors:

  • Multilingual quality: Gemma's performance on Bangla is among the best available in open-weight models
  • Efficiency: Gemma delivers strong performance at smaller parameter counts, reducing the infrastructure cost per user
  • Licensing: Gemma's terms allow commercial deployment as a managed service
  • Roadmap: Google's pace of Gemma releases means our users get better models as they improve

The Free Beta Decision

When we launched the Hermes Agent Bangladesh beta, we debated whether to charge from day one. We decided against it for three reasons:

First, we wanted real usage data to understand how Bangladesh businesses use an AI agent — what they ask, what kinds of knowledge bases they build, which integrations they use most. That data is worth more to us right now than early revenue.

Second, we wanted to build a community of early adopters in Bangladesh who would give us honest feedback and help us understand the local use cases better than we could anticipate.

Third, the 10 million token allowance is genuinely useful — not a limited demo. We wanted early users to have enough runway to build real things and see real results before they ever considered paying.

What Comes Next

Hermes Agent Bangladesh is in active development. Features on the roadmap include:

  • WhatsApp Business API one-click integration
  • Hermes Studio: a no-code interface for building and testing agent conversations visually
  • Agent-to-agent: multiple Hermes instances that can hand off conversations to each other based on topic
  • Fine-tuning on Bangladesh business data for improved local knowledge
